Where does the error come from?
From a technical stand point getting an error 12 on your original Xbox console means the drive parameters or transfer protocols are not functioning. This may be fixed by some very simple troubleshooting! Start by getting the console open so you can inspect the disc drive and it's connections. Make sure the IDE cable is properly connected to the motherboard and disc drive. Do the same with the power cable. Your next option will be replacing those cables with something along the lines of this original Xbox IDE cable replacement. If you make it to this point and have no results, the error 12 is being caused by the drive itself. Let's discuss that next.
Fixing the disc drive
You are almost certainly dealing with a disc drive that has a bad disc drive PCB inside. If you're lucky and have a back up disc drive, install that one and see if the error 12 clears out. If it does, then you've confirmed your error is caused by that PCB. You can try your luck and look for an identical PCB to swap out with.
